OpsOS — the operating
system your company
doesn't have yet.

OpsOS is the operational architecture I install in growing service businesses. Five layers, sequenced. Each layer is a real piece of infrastructure — not a slide deck — with a free diagnostic tool you can use today and full implementation when you're ready.

Why five layers,
and why in this order.

Most ops projects fail because they fix the wrong layer first. You can't optimise delivery if there's no process clarity. You can't manage performance if there's no financial visibility. The order isn't decorative — each layer depends on the ones beneath it.

PRINCIPLE 01

Diagnosis before prescription

Tools don't fix unclear problems. Each layer has a specific diagnostic — answer the right questions before installing the wrong system.

PRINCIPLE 02

Sequence matters

Process clarity (Layer 01) is the floor. Without it, every layer above it is built on sand. Skip the sequence at your own risk.

PRINCIPLE 03

Free tools, then engagement

Each layer ships a free tool that's genuinely useful on its own. If you build the system yourself from there — that's the goal. If you want help, that's the engagement.

PRINCIPLE 04

Measurable, not aspirational

Every layer has a number. Time-to-productivity, on-time delivery rate, project margin, KPI achievement, manual hours. If you can't measure it, you don't have it.

The stack.
Top-down view.

Each layer answers one diagnostic question. Each layer has a free tool you can run in 8 minutes or less. Click the layer that hurts the most.

3 questions · 30 seconds

Not sure where to start? Answer 3 questions and I'll point you at the right layer.

Question 1 of 3
What's the loudest pain right now?
Things only I can do · founder bottleneck
Projects slip · clients chasing us
No idea what's profitable
Team works hard · no clear KPIs
Tool sprawl · manual reports
Question 2 of 3
How big is the team?
1–9 · still founder-led
10–25 · scaling
26–60 · structured
60+ · departmentalised
Question 3 of 3
How much time do you have right now to fix this?
8 minutes — give me a free diagnostic
A week — I want a written audit
4–8 weeks — I want it built for me
Layer 02

Delivery Performance

"Of your last 5 closed projects — how many hit their original deadline within 10%?"

Project lifecycle, kickoff discipline, status visibility, risk triggers, client communication cadence. The layer that determines whether your delivery is luck-dependent or system-dependent.

Layer 04

Team Accountability

"Could each person on your team write down their top 3 KPIs in under 60 seconds, right now?"

Role clarity, KPI frameworks, performance management cadence, founder-dependence reduction, talent depth. The layer that determines whether your team is being managed or just employed.

Layer 05

Operational Tools

"How many places does the team go to find the current status of a project?"

Tool consolidation, adoption, integration, automation, AI embedding. The layer that determines whether your stack is operational leverage or an expensive collection of disconnected products.

Three ways
to engage with OpsOS.

You don't need me to use this. The free tools work standalone. If you want help, here's how that escalates.

PATH 01

Self-serve

Run the free Health Check (Layer 01). Use the Profitability Analyzer (Layer 03) on your last three projects. Build your top 3 SOPs from the recommendations. Re-test in 90 days.

Free · 0–90 days
PATH 02

Ops Audit

Full operational diagnostic with a written report, maturity scoring, prioritised gap list, tool recommendations, and a 60–90 day implementation roadmap. Delivered in 5–7 working days. You execute it.

€500–€1,000 · 1 week
PATH 03

Implementation

I build the layer for you. SOP library, KPI framework, PM tool configuration, management rhythm, onboarding infrastructure. Embedded in your team's workflow — not a deck you'll never reread.

Custom scope · 4–8 weeks

OpsOS is not for you
if any of this is true.

Skip OpsOS if…

  • You're under 5 people. Process infrastructure adds friction at this size — you need it later.
  • You're over 200 people. You need org design and a fractional COO, not a 5-layer install.
  • You sell commodity products, not service or expertise. The model is calibrated to project-based work.
  • You want a silver bullet. OpsOS rewards founders who do the work — there's no shortcut.
  • You expect hands-off delivery. Even the implementation engagement requires founder involvement.
  • Your problem is strategy, not operations. Wrong consultant. I'll happily refer you elsewhere.
